CRM KPIs: 12 Metrics Every Owner Should Track (With Formulas)

CRM KPIs are the handful of numbers that show whether your leads, sales and customer relationships are getting healthier or worse. The most useful ones track three things: how many good leads come in, how efficiently they turn into revenue, and how long customers stay and keep buying. If your CRM is full of data but you still can"t say whether this month was better than last, a short list of CRM metrics with clear formulas and one simple dashboard will fix that. This guide is for owners and sales managers of small teams.

Key takeaways

  • Track a small set of CRM KPIs across three areas: leads, sales and customers.
  • Every KPI needs a fixed formula, a time period and an owner, or it becomes a number nobody trusts.
  • Combine leading indicators (response time, pipeline value) with lagging ones (revenue, churn).
  • Build one CRM dashboard per audience: the owner, the sales manager and each salesperson.
  • Review the numbers on a fixed rhythm and connect each KPI to a decision or action.

What are CRM KPIs?

CRM KPIs (key performance indicators) are measurable values, calculated from the data in your customer relationship management system, that show how well your business attracts leads, closes deals and keeps customers. Unlike general CRM metrics, a KPI is tied to a goal: it tells you whether you are on track and where to act next.

Why tracking CRM KPIs matters

You see problems before they hit revenue

Revenue is a late signal. A slower response time or a thinner pipeline shows up weeks before a weak month does, which gives you time to react.

Decisions stop depending on gut feeling

When the team argues about which lead source or salesperson performs best, agreed sales KPIs settle the question with the same data for everyone.

12 CRM KPIs every owner should track (with formulas)

The table below groups the most useful CRM KPIs into lead, sales and customer metrics. Start with the ones that match your biggest question.

KPI Formula What it tells you
1. New leads by sourceCount of new leads per source in the periodWhich channels bring demand, and which are drying up
2. Lead response timeAverage time from lead creation to first real contactHow quickly your team reacts while interest is high
3. Lead-to-customer conversion rateNew customers ÷ new leads × 100How well you turn interest into paying customers
4. Win rateDeals won ÷ (deals won + deals lost) × 100How often qualified opportunities end in a sale
5. Average deal sizeTotal revenue from won deals ÷ number of won dealsHow much a typical sale is worth
6. Sales cycle lengthAverage days from deal creation to deal wonHow long it takes to close, and how much cash is waiting
7. Weighted pipeline valueSum of (deal value × stage probability) for open dealsA realistic estimate of revenue coming soon
8. Sales velocity(Open opportunities × win rate × average deal size) ÷ sales cycle length in daysHow much revenue your pipeline produces per day
9. Customer acquisition cost (CAC)Sales and marketing costs ÷ new customers in the periodHow much it costs to win one customer
10. Customer retention rate(Customers at end − new customers) ÷ customers at start × 100What share of existing customers stayed with you
11. Churn rateCustomers lost ÷ customers at start × 100How fast you are losing customers
12. Customer lifetime value (CLV)Average purchase value × purchase frequency × average customer lifespanHow much revenue a customer brings over the whole relationship

Lead KPIs

New leads by source and lead response time show the health of the top of your funnel. A healthy lead count with slow response times usually means leads are being wasted, not that marketing is failing. If the volume is fine but the wrong leads get attention first, a lead scoring model helps your team prioritize.

Sales KPIs

Conversion rate, win rate, average deal size, cycle length, pipeline value and velocity describe how efficiently your sales process works. Read them together: a rising win rate with a shrinking deal size may signal heavy discounting. Ideas for improving the first of these are in our guide on how to increase your conversion rate, and stage-by-stage tracking is explained in our article on the CRM sales pipeline.

Customer KPIs

CAC, retention, churn and CLV show whether growth is profitable. Compare CLV with CAC: if winning a customer costs close to what they bring over their lifetime, growth will not pay for itself. For detailed calculations, see how to calculate customer lifetime value, and for the reasons customers leave, read customer churn explained.

How to choose the right KPIs for your business

Start from a business question

"Why did sales drop?" needs different numbers than "Is our new ad channel worth it?". Pick the KPIs that answer the question you face right now.

Balance leading and lagging indicators

Lagging indicators such as revenue and churn confirm results. Leading indicators such as response time, new leads and weighted pipeline value predict them. A good CRM dashboard shows both.

Keep the list short

Five to eight KPIs per dashboard is usually enough. If a number has not changed a decision in three months, remove it.

How to build a CRM KPI dashboard (step by step)

  1. Write down your KPI definitions. For each KPI, record the formula, the time period, the data source and the owner, so everyone calculates it the same way.
  2. Check that the data exists. Make lead source, deal value, close date and lost reason required fields, and make sure every deal moves through clear pipeline stages.
  3. Set stage probabilities. Assign a probability to each pipeline stage based on your own won and lost deals, so weighted pipeline value is meaningful.
  4. Create reports for each KPI. Use filters for period, owner and source, and choose a simple chart: a line for trends, bars for comparisons, a single number for totals.
  5. Group reports into dashboards by audience. The owner sees revenue, CAC, CLV and churn; the sales manager sees pipeline, win rate and velocity; each salesperson sees their own leads, tasks and response time.
  6. Add targets. Show each KPI next to its goal or last period"s value, so the dashboard answers "good or bad?" at a glance.
  7. Set a review rhythm. Check activity and pipeline KPIs weekly, and conversion, retention and CAC monthly.
  8. Turn numbers into actions. For each KPI, agree in advance what happens when it moves the wrong way, for example an automatic task when response time slips.

Illustrative example: reading a monthly dashboard

This is a hypothetical example with made-up numbers, not data from a real company or a benchmark.

Imagine a small service business that receives 200 leads in a month and wins 20 new customers. Its lead-to-customer conversion rate is 20 ÷ 200 × 100 = 10%. It closed 20 deals and lost 30, so the win rate is 20 ÷ 50 × 100 = 40%. Revenue from those deals was 30,000, so the average deal size is 1,500. With 60 open opportunities and an average cycle of 30 days, sales velocity is (60 × 0.40 × 1,500) ÷ 30 = 1,200 per day.

If the business spent 6,000 on sales and marketing, CAC is 6,000 ÷ 20 = 300. The owner can now compare CAC with CLV, see which lead source produced the 20 customers and decide where to invest next month.

Common CRM KPI mistakes

  • Tracking vanity metrics. Total contacts or emails sent look impressive but rarely change a decision.
  • Changing formulas quietly. If the definition of a "lead" changes, old and new numbers can no longer be compared.
  • Trusting dirty data. Missing deal values and forgotten open deals distort every sales KPI.
  • Looking at averages only. Break KPIs down by source and owner to find what drives the result.

Frequently asked questions

A metric is any number you can measure in your CRM. A KPI is a metric tied to a business goal, with a target and an owner. All KPIs are metrics, but not every metric deserves to be a KPI.

Start with five to eight across leads, sales and customers. Add more only when a new question appears that the current set cannot answer.

It depends on your biggest problem. If you lack leads, watch new leads by source; if leads don"t close, watch conversion and win rate; if customers leave, watch churn and retention.

Review pipeline and activity KPIs weekly, and customer KPIs such as retention, churn, CAC and CLV monthly or quarterly.

A few KPIs relevant to the viewer, each with a trend over time and a comparison to a target or the previous period.

Conclusion

CRM KPIs turn the data your team already enters into clear answers: where leads come from, how efficiently they become customers and how long those customers stay. Pick a short list, define each formula, clean your pipeline data and build a dashboard for each audience. Then review it on a fixed rhythm and act on what it shows.

Measure what matters and grow with confidence. Start with LUA CRM and see your key numbers in one place.
